Most platform decisions are made in the first meeting, by whoever is in the room. This is the framework we use instead, published in full so you can run it yourself — with us, with another agency, or on your own.

## Why most platform decisions go wrong

Agencies tend to recommend the platform they know best. That isn’t dishonest; it’s structural. A team built around one tool will sincerely see that tool as the answer, because it is the answer to every project they have delivered. The result is a website that fits the agency rather than the business.

Internal teams make a different version of the same mistake. The decision gets anchored on the last platform someone used, or on a feature that looked good in a demo. Neither is a bad input. Neither is a decision.

A better decision starts with the business and works backwards to the platform. That means agreeing on the criteria before anyone names a tool — and writing them down, so the choice can be checked later against what was actually needed.

> “Pick the criteria first. The platform should be the last decision, not the first.”

## The five variables

Every recommendation we make runs through the same five questions. Answer them honestly and most of the choice makes itself.

1. **Commercial model**Is the site there to generate leads, sell products, build credibility or retain customers? Each one needs a different setup, and most sites serve one of them far more than the others.
2. **Content volume**How much you publish, how fast the library grows and who does the publishing. Twenty pages maintained by one marketer is a different problem from two thousand articles written by a team.
3. **System dependencies**The CRM, ERP, billing, inventory or support tools the site has to exchange data with — and which of them is the source of truth for each piece of data.
4. **Team after handover**Who maintains it in eighteen months, and what they can change without a developer. The best platform for a team of engineers is rarely the best one for a marketing team of two.
5. **Time horizon**Whether it needs to last two years or ten. Short horizons favour speed and convenience; long ones favour ownership, portability and a clean content model.

Score each variable before you look at a single platform. A one-line answer per variable is enough; the value is in agreeing on it.

## Where each platform fits

Here’s the short version. Each of the platforms we build on has a clear strength and a clear point where we advise against it.

| Platform | Choose it when | Avoid it when |
| --- | --- | --- |
| HubSpot CMS | The website and the CRM must work as one system, and marketing runs on HubSpot. | Visual design is the main commercial lever, or you mainly sell online. |
| Webflow | Design quality matters and marketers want full editorial control. | The content library is very large, or deep CRM integration is needed from day one. |
| Shopify | Selling products is the main job of the site. | Content is the engine and commerce is secondary. |
| WordPress | You need scale, extensibility and full ownership of the stack. | Nobody will own maintenance, updates and security. |

None of these rows is a verdict on its own. A B2B company with a large content library and a HubSpot CRM might still be better on WordPress with a solid integration; a design-led brand might still choose HubSpot because its sales team lives there. The table tells you where to start the conversation, not where to end it.

## When the answer is none of them

Sometimes the workflow is genuinely unusual, the integrations are complex or the business model has no template. A booking engine with real-time availability, a quoting tool with complex pricing rules, a portal that sits on top of an existing ERP — in those cases, forcing a platform to fit costs more than building the missing piece.

**Our rule of thumb**

A framework that can’t say “none of these” is really just a menu. Check custom software last, but always check it.

Custom doesn’t have to mean everything is custom. The most common answer we give is a hybrid: a standard platform for the marketing site, and a small custom application for the one job no platform does well.

## Running the framework

You can run this in a single working session with the people who will own the result.

1. **Write the one-sentence purpose**What the site is for, in words a new hire would understand. If you can’t agree on this, stop here.
2. **Answer the five variables**One line each, written down, agreed by the decision-makers.
3. **Shortlist two platforms**Use the table above. If nothing fits cleanly, add custom software to the shortlist.
4. **Ask where each one breaks**For each option, name the condition under which it would be the wrong choice. If you can’t find one, you haven’t looked hard enough.
5. **Decide, and record why**A short decision record — the criteria, the options and the reason — is worth more than any slide deck when the choice is questioned a year later.

## A quick checklist

- Write down what the site is for, in one sentence.
- List every system it must connect to, and which one owns each piece of data.
- Name the person who will maintain it after launch.
- Score each platform against the five variables.
- Ask each agency when they would advise against their own recommendation.

## FAQ

Which platform is best for SEO?

All four can rank well. Site structure, speed, internal linking and the quality of the content matter far more than the platform itself.

Can we switch platforms later?

Yes, but migrations cost time and carry SEO risk, especially for large content libraries. Choosing well the first time is almost always cheaper.
